A demonstration asks whether an AI system can produce an impressive result. Responsible work asks a harder set of questions: What information did it use? Where can it fail? Who notices? Who can stop it? What evidence supports the decision?
The distinction matters because a successful output can hide a weak system. The model may be capable while the surrounding data, tools, permissions and human boundaries remain unclear.
Build the questions into the system
Evaluation should not arrive after deployment as an audit exercise. It should shape the design. A team needs expected behaviour, failure conditions, evidence sources and human authority before a polished demonstration creates false confidence.
Evidence changes the conversation
When teams record test conditions, limitations and interventions, the discussion moves from enthusiasm or fear to a decision that can be examined. That is where applied AI becomes accountable work.
